Completed an end to end network analysis. Evaluation of partners and manufacturing. Optimization of the supply chain through procurement, storage, order fulfilment and shipping.
Completed a redesign of existing racking layout and floor plan to maximize storage. This included both internal and external storage options as well as a complete understanding of current and future operational needs. As a result of our work the scope was expanded to include operational process improvements, procurement, manufacturing / scheduling, systems and in depth data analytics. The culmination of this work identified a significant network opportunity that streamlined manufacturing, reduced costs, improved service and alleviated storage issues.
Completed a national network analysis (4 main distribution warehouses plus satellite locations) including both layout and operational processes. Subsequently engaged to execute on findings and redesign all facility layouts and processes including materials procurement and installation. The resulting project included the reduction from 16 stocking locations to 3 main distribution points. While underway the scope was further expanded to included all the internal design, construction management, equipment procurement and fitting out of a new build facility.
Completed the development of two new key distribution facilities (200,000 sq. ft. and 450,000 sq. ft.) The scope involved complete operational process analysis, workshops, system analysis and standardization across all network facilities. In addition the creation of ground up facility layouts, RFP development and execution for all operational procurement, detailed project plan development (for 2 facility transitions), change management and vendor coordination. New products and legislation required significant HAZMAT research and sprinkler design considerations. The transition planning included the consolidation of 3rd party and external storage into the new locations.
Engaged as part of a larger scope, completed the physical transition of 10 acres of external storage and 45,000 sq. ft of internal hydro material and supplies infrastructure to a new larger combined facility.
Won the RFP and completed an evaluation of all aspects of Food Bank operations and distribution, with a focus on future growth and space requirements. This included the detailed evaluation of operational processes, business processes, reporting, systems and infrastructure, data analysis, impact analysis, change management, recommendations and conclusions.
We were re-engaged for a second project to design a layout (racking) for a newly acquired 45,000 sq. ft space (based on our initial project findings), implement our recommended operational software, detail and execute process recommendations, perform change management, procure all operational materials, manage installation and construction, and physically transition the business. Due to the departure of key leaders last minute, we were additionally tasked with facilities construction management, office design and layout, IT infrastructure design and installation as well as security systems and fire monitoring.
The success of this project led to the engagement of another regional Food Bank (distribution center) with a ground up design and implementation of a new build facility. This was inclusive of operational layouts (racking), process flows, sop's, fridge / freezer design and implementation, IT infrastructure, security systems / fire monitoring and operational software.
During the process of optimizing the not for profit food distribution centers, we had investigated
the best available software packages for the business. This led us to a U.S. software developer that was the hands down choice in North America for food bank management.
We have been so effective at implementing and managing their software that they have asked us to be their Canadian partner and representation for future implementations.
